2026: The End of SaaS and the Era of Liquid Software

We stand today at the precipice of a profound transformation that renders our previous understanding of the software industry obsolete. For nearly forty years, the digital economy has been defined by the scarcity of code. The ability to write, deploy, and maintain software was a rare skill, a bottleneck that allowed companies to “charge rents” on static applications.
That era is over. Scarcity of code has been replaced by the ubiquity of artificial intelligence. We are witnessing the end of Software as a Service (SaaS) and the dawn of the age of Vibe Coding and Liquid Software.
Every year, I write to you to outline our path forward. But 2026 is not just another fiscal year; it is a year of re-founding. We are not merely adjusting our sails; we are dismantling the ship and rebuilding it while at sea, transforming from a SaaS Index company into an AI Index company.
This manifesto is not a brief update. It is a comprehensive dissection of our strategic reality, a detailed roadmap of our operational pivot, and a declaration of our intent to dominate the SMB economy in the post-SaaS world.
Six Macro-Environmental Technology Shifts (1989-2023)
- 1989 Personal Computing: At Delron/Compusmart we pivoted from recycling toner to building PC clones, riding the wave of hardware democratization.
- 1999 SaaS & Self-Serve: At Point2, we defied convention by hosting real estate software in the cloud, pioneering the SaaS model before it had a name.
- 2008 “Zero Moment of Truth”: When the iPhone and mobile browsers shattered traditional advertising, we recognized that businesses needed reputation and social management, not just ads.
- 2014 The Ecosystem Era: We understood that point solutions were insufficient, pivoting to build a platform and marketplace for channel partners.
- 2020 Remote Digitalization: During the COVID-19 pandemic, we accelerated e-commerce and remote tools, securing our resilience.
- 2023 The Paradigm Shift - AI: We identified the inflection point of AI and began our initial AI journey.
Now, we face the seventh shift. This is not merely an extension of the sixth; it is a fundamental break. The previous shifts were about distributing software or accessing software. This shift is about generating software. The implications are existential for the industry but providential for Vendasta if, and only if, we execute with wartime urgency.
This document details our strategy to become the "AI Workforce Platform for SMBs." It is exhaustive because our mission requires absolute clarity. We will explore the collapse of the "wrapper" economy, the mechanics of our "Small Cloud" moat, the re-engineering of our Go-to-Market (GTM) engine, and the cultural revolution required to sustain this pace.
Before I detail this shift, I want to share a personal observation... It became obvious to me that while AI is democratizing creation for our users, it is actually increasing the complexity and skill required of our core engineering teams. To build a platform that makes software 'liquid' for small business users requires a foundation of solid, immutable, and brilliant engineering. We are not simplifying our engineering; we are asking our engineers to build the 'machines that build the machines.'
2The Death of Standard SaaS & the rise of Liquid Software
2.1 The collapse of the wrapper economy
To understand where we are going, we must brutally assess the landscape we are leaving. The SaaS model of selling subscription access to a fixed set of code features is facing an "Innovator’s Dilemma" crisis. For two decades, value accrued to the application layer. Companies built "UI wrappers" as interfaces around a database and charged $X per user per month and/or per user.
Generative AI has commoditized this process. Today, an AI can generate 95-100% of the surface-level application logic required for a standard business interface. However, the systems that support that AI such as the real-time data pipelines, the secure authentication layers, and the high-performance context routers must be carefully engineered. This enables a user to describe a feature for a dog walking business, and the AI can generate the database schema, the interface, and the logic in seconds. This is the "End of Standard SaaS".
The "Wrapper" companies are like the walking dead. They are merely front ends on top of a database without a deep moat. As users realize they can "vibe code" their own bespoke versions that perfectly fit their workflows, the retention rates of rigid SaaS tools will collapse. The market is bifurcating: value will accrue either to the Model Providers (who supply the intelligence) or to the Infrastructure Platforms (who supply the data/context, capabilities/tools and security). Vendasta is the latter.
2.2 Defining vibe coding for the SMB
The term "Vibe Coding," coined by Andrej Karpathy in early 2025, describes a workflow where the human role shifts from writing technical syntax to guiding an AI assistant through natural language prompts.
The Developer View
"I use AI to build and maintain larger applications faster than I used to. I want to make sure they continue to scale, which requires I see / understand the code changes."
The Vendasta View
"I am a florist. I use AI to build a system that tracks my rose inventory, emails my supplier in Holland when stock is low, and texts my customers on their anniversaries."
Our goal is for the user to interact purely through prompting agents, never seeing a file structure or a line of code. We are targeting the non-technical 99%.
2.3 The concept of “Liquid Software”
In a vibe coding world, software is no longer a solid state object. It is liquid.
- Solid Software (SaaS): You buy Version 5.2. It has a fixed set of buttons. If you need a new button, you submit a feature request and wait six months for Version 6.0
- Liquid Software: The system is continuously flowing and adapting. The software exists in a state of permanent flux, constantly rewritten by AI to match the changing context of the user.
For our SMB customers, Liquid Software means their operating system is alive. If a plumbing business expands into HVAC, they don't buy "HVAC Module Add-on." They tell their AI employee, "I’m doing HVAC now; I need to track freon levels and EPA compliance." The AI "liquifies" the current application structure. It handles the "coding" in the background, injecting the necessary database fields, creating the logic, API calls, compliance, and workflows instantly.
3System of engagement: AI does the work
We are redefining the purpose of our platform. We are moving from a "System of Engagement" where humans click buttons, to an "AI Workforce Platform" where AI does the work.
The Old Paradigm: Software helps humans do work. (e.g., A spellchecker helps a writer).
The New Paradigm: Software does the work; humans orchestrate. (e.g., a human sets the strategy and an AI Agent writes the content, posts it to social media, and replies to comments).
This shift dictates our product roadmap. We are dedicating 80% of our investment into foundational AI capabilities (the "doing") and 20% into tools for human oversight (the "orchestrating"). We are building interfaces for management, not execution.
In 2026, we stop selling software. We start delivering outcomes. We stop building tools for people to use, and we start building the AI that does the work.
